HubSpot Elite Solutions Partner
Enterprise marketing automation, built for 250 communities—and one team.
Sunrise is moving from Further to HubSpot to create a scalable marketing foundation connected to WelcomeHome, with reusable automation, governed data, and a January 1 launch path.
- HubSpot implementation scope
- $195/hour
- Target: January 1, 2027
Five core workstreams — onboarding, data governance, WelcomeHome integration, Further migration and a reusable email system — 498 hours at $195/hour, with one optional add-on you control below.
Base total $97,110. A planning estimate, not a final SOW.
01 — Why now
Keep what works. Build the platform Sunrise grows into.
Sunrise markets centrally for roughly 250 communities across six to seven brands. The pieces are already in place — the opportunity is to make them reusable, governed and connected.
- Further is functional today, but may no longer be effectively free if the chatbot goes away
- Approximately 100+ email templates and repeated brand and community variants
- Dynamic community data and tour events already drive the automation logic
- One central marketing owner is carrying a large operational footprint
- Reusable master templates and repeatable automation patterns
- WelcomeHome-triggered lifecycle marketing
- Clean marketing-contact governance across ~550K records
- A self-sufficient Sunrise team with enterprise reporting and room to grow
02 — Connected operating model
Two systems, clear lanes, one shared view of the resident journey
HubSpot becomes the marketing engine. WelcomeHome stays the sales system of record. The connection between them is documented, near real time, and confirmed in discovery.
- 01
Sitecore & digital sources
Sitecore remains the website platform. Digital sources feed leads into HubSpot.
- 02
HubSpot Marketing Hub
Templates, dynamic content, lifecycle automation, segmentation and reporting.
- 03
WelcomeHome CRM
Remains the sales CRM and system of record for communities, tours and counselors.
Contacts, subscriptions, consent and agreed engagement history migrate into HubSpot.
Lifecycle, community, tour, stage and counselor data trigger HubSpot workflows.
Email activity, opens and clicks, and qualified-lead data flow back to the sales team.
The documented WelcomeHome connection uses OAuth and webhooks and can move data in near real time, sometimes with a few minutes of delay. Final sync fields and directions require technical discovery before anything is committed.

04 — Detailed scope
Every workstream, hour and price in the open
Expand any workstream to see the activities it covers. All hours are priced at $195/hour.
Stand up the enterprise marketing foundation: portal configuration, sending trust, lifecycle definitions, governance, and the reporting Sunrise leadership needs from day one.
- Current-state reverse demonstration and implementation discovery
- Marketing process and technology-stack review
- Portal and account configuration
- Email settings and sending-domain validation
- Brand, subscription, tracking, frequency and personalization settings
- Lifecycle stage and core contact-property setup
- Initial segments and marketing-contact governance
- Up to five foundational marketing automations
- Marketing reporting and dashboards
- Standard and role-specific training
- Project management and coordination
Put guardrails around a database of roughly 550,000 records so the active marketing-contact cohort stays accurate, deduplicated and affordable.
- Data-quality and duplicate-management configuration
- Initial data-health review
- Third-party field mapping
- Data synchronization planning
- Data-management training, Q&A and coordination
Connect HubSpot to WelcomeHome as the sales system of record so community, tour, stage and counselor data drive marketing, and marketing engagement flows back to the sales team.
- Integration discovery and solution architecture
- Source-of-truth decisions by object and field
- Contact, lifecycle, community, brand, counselor, tour, status, score and activity mapping
- MQL-to-SQL handoff design
- Marketing-email activity synchronization
- Workflow-trigger requirements
- Authentication and connection configuration
- Assessment and development of required custom extensions
- Error handling, monitoring and reconciliation
- Technical testing plus up to two UAT cycles
- Production cutover support
- Integration documentation and administrator handoff
WelcomeHome's documented OAuth and webhook capabilities are the foundation of this build. Custom code is reserved for gaps confirmed during discovery — not assumed up front.
Move contacts, consent and engagement history out of Further and into HubSpot with the reconciliation steps that keep a 550K-record database trustworthy.
- Source-data and asset inventory
- Export and API extraction planning
- Field and value mapping
- Data normalization and transformation
- Contact import
- Subscription, opt-out, suppression and consent migration
- Agreed engagement and campaign history where technically available
- Duplicate-management rules
- Test migration and reconciliation
- Final production migration and validation
Turn 100+ one-off templates into a small set of reusable masters, then build the priority nurtures and teach the Sunrise team to extend them without us.
- Audit and rationalization of approximately 100+ email templates
- Identify reusable template families
- Create up to 10 reusable master email templates and modules
- Dynamic personalization for approved community, brand and tour fields
- Configure up to seven general lead-nurture brand variants
- Tour-confirmation and post-tour automation support
- Up to 10 production workflows total, inclusive of onboarding automations
- Enrollment, suppression, exit, re-enrollment and exception logic
- Responsive rendering and functional QA
- Replication documentation and train-the-trainer sessions
- Launch support for January 1 priority assets
This scope creates a scalable system of masters and patterns. It does not assume hand-rebuilding 100 unique emails — Sunrise duplicates and extends from the masters we build together.
A light enablement layer if Sunrise wants to explore HubSpot-hosted content alongside Sitecore.
- Content Hub account and brand configuration
- Content Remix and AI feature orientation
- Landing-page and CTA enablement
- Governance and user training
Optional because Sitecore remains the website platform and no Further-hosted forms or landing pages require migration. Nothing in the January 1 launch path depends on it.

07 — Delivery roadmap
A parallel plan to January 1
Onboarding, integration, migration and asset build run in parallel tracks so no single workstream becomes the critical path.

- Weeks 10–12

December stabilization & parallel validation
December is reserved for running HubSpot in parallel with Further: sending validation, reconciling migrated data, confirming WelcomeHome sync behavior and rehearsing cutover. A January 1 production transition is achievable if access, decisions and approvals arrive promptly — the date is a shared target, not a guarantee.
08 — Working model
A collaborative build, aimed at Sunrise self-sufficiency
Lauren is the internal champion and, with Emily on leave, the primary automation owner. Everything we build is designed to be duplicated and extended by the Sunrise team — not to create a dependency on us.
